delivery-gate

Stop hook that blocks Claude from finishing until quality checks pass. Detects rationalization patterns (surface text heuristics), stale learning logs (filesystem mtime), and low disk space. Complements self-audit by mechanically enforcing learning capture habits. Use when Claude should be mechanically blocked from declaring work finished before quality checks and learning capture actually pass.

About delivery-gate

Delivery Gate is a Claude Code Stop hook that mechanically blocks a session from being declared finished until a set of deterministic quality checks pass. Rather than relying on AI inference, it verifies only machine-readable facts: filesystem modification timestamps on designated learning files, available disk space via shutil.disk_usage, and regex patterns run over the tail of the transcript. It exists to catch a failure mode distinct from broken code — the agent producing working output while session hygiene is neglected, learning goes uncaptured, shortcuts get rationalized, and disk quietly runs low.

The hook runs three categories of check. Rationalization detection scans the transcript for surface phrases like 'skip tests for now' and only ever warns, never blocks, because regex heuristics false-positive. Stale-learning detection checks mtime on five configurable library paths and blocks a complex task (classified by an edit/write threshold) when three or more are stale or the growth-log specifically is stale. Disk checks warn below 50GB and block below 15GB with exit code 2. Configuration is done by editing the Python file's LIBS dict, thresholds, and pattern list. Installation copies the script into the Claude scripts directory and registers it as a Stop hook in settings.json.

It targets Claude Code power users who want to enforce learning-capture and operational-hygiene habits automatically as a form of defense-in-depth, pairing with reasoning gates like self-audit. It is deliberately limited: it enforces the habit of touching learning files, not the quality of what was written, and is cross-platform Python 3.8+ with zero dependencies beyond the standard library.

FAQ

How do I install and enable it?

Copy quality-gate.py into ~/.claude/scripts/ and add a Stop hook entry to ~/.claude/settings.json that runs python3 on the script with a 5000ms timeout, as shown in the SKILL.md.

What actually causes it to block versus warn?

It blocks (exit 2) only on critical disk space below 15GB, three or more stale learning libraries, or a stale growth-log — and the learning conditions require a complex task of at least three edits. Rationalization pattern hits and disk below 50GB are warnings only.

What are its prerequisites and compatibility?

Python 3.8+ with only the standard library, and it runs cross-platform on Windows, macOS, and Linux. You also create the learning files it monitors in your project's memory directory and adjust the LIBS dict to match.

What does it not do?

It checks that learning files were touched today, not whether their content is useful. If any one of the five libraries is updated it passes, so it is designed to be paired with self-audit for content-quality verification.

Can I customize the thresholds and patterns?

Yes. Editable variables in the script include the rationalization regex patterns, the list of learning libraries, the complex-task edit threshold, and the disk warn/critical GB thresholds.
